Bite the bullet and go cheap if you have to. I've done three cooks on my WSM the last two weekends - two briskets, two butts, four racks of ribs and a turkey breast all on one 20-pound bag of grocery store brand charcoal. And, I only used about eight fist-sized chunks of cherry. I've had no complaints from anyone, including my wallet.
