Man thats a loaded question,IMHO it all depends on the rub you use.Myself i apply rub at 8:00 on Friday night.Our rub dont have alot of salt to it so therefore we dont have to worry about a hammy texture but if theres alot of salt in your rub then id say 2 hours before they go on cooker would work.Good thang about BBQ theres really no right or wrong way
