3-2-1 is not a set of exact times and the results you got are typical. Rather, the numbers describe an approach wherein there is a relatively long light smoke period, followed by a shorter time in foil, followed a brief "finishing" session. Pits vary, rib types and grades vary, and (resultingly) the times need to vary.

The 3-2-1 "approach" is valid, but it is a starting place, not a hard and fast cooking chronology. You adapt it via a learnng process. The good news is you get to eat your mistakes!
