I do the same thing at our church. I have two pick up times on a Saturday. First run cooks all night on Friday. Get them done by 6:00am. Hold them in coolers. Pick them up at 9:00am. Load the second batch by 6:30am, and pick those up at 3:00pm.
I make sure the folks know that pulling, reheating, and freezing are really easy. I have several helpers at the church in case some of the older folks want theirs pulled. Most take them whole. I also have a guy that donates a bottle of sauce per butt. I think that adds value and makes the customers feel like they are gonna have good bbq. Good luck, Tim
